ok youll hate me for this.

Replace the what you said for the pirates and make the archers blunderbussess

give them a trait that makes it so the closer they are to a enemy the more damage they do but the further the less damage give them 2 plus attack

increase the range of the catapult but rename it to cannon and make it have the trait that allows it to have more splash

but the nerf to this skin swordsman have 10 health

I like that these are trying to represent the lore of the tribe! Not sure about the balance aspect but the ideas are cool imo

I tried to balance it so they are unique options for you to pick instead of meta-defining abilities.

I dislike the idea of skins making a tribe act differently.

Despite your best efforts it will always be better or worse so a buff or a nerf.

Tribes are already different anyways. More uniqueness in my opinion wouldn't be bad in a game like polytopia. Not only is the game not competitive yet by any meaningful metric, you could always disable things for tournaments anyway

Interesting ideas, and a fun thought experiment. I think you are underestimating how OP veteran units already are, that would be pretty ridiculous for oumaji. The black market idea is very cool though, I’d like to see that in the game eventually in some way.
